Unplanned downtime is rarely caused by a machine being fundamentally unreliable β it's caused by a known wear part failing while no replacement was on hand, and the lead time to get one turning into days or weeks of lost production. A deliberate spare parts strategy is one of the highest-return, lowest-cost investments a plant can make, and it's usually the last thing anyone gets around to formalising.
1. Start by Costing Your Actual Downtime
Before deciding what to stock, quantify what an hour or day of unplanned stoppage actually costs β lost production value, labour paid while idle, and any contractual or customer penalties. This number, not intuition, should drive how much buffer stock and what lead time is acceptable for each category of part.
2. Classify Every Part Into a Tier
Most plants over-stock routine parts and under-stock the handful of genuinely critical ones. The classification exercise itself usually surfaces this imbalance.
3. OEM vs. Aftermarket β It's Not a Single Answer
Original equipment manufacturer parts guarantee fit and warranty compliance but often cost more and carry longer import lead times. Quality aftermarket alternatives can match performance at lower cost and faster availability β but only from suppliers who can demonstrate genuine equivalence, not just a similar part number.
Use OEM for parts under active warranty or where a failure has serious safety consequences. Consider qualified aftermarket for high-wear, high-frequency consumables where the cost and lead-time savings compound significantly over a year.
4. Local Stock vs. Import β Plan Around Realistic Lead Times
The right split between locally stocked and imported spares depends on your plant's actual downtime tolerance. A part with a 6-week import lead time cannot realistically be a "critical" tier item unless you hold it in local stock β the classification and the sourcing decision have to be consistent with each other.
5. Build a Min/Max Stocking Policy, Not an Ad-Hoc List
For each critical and important part, define a minimum stock level (the trigger point for reordering) and a maximum (to avoid tying up working capital in excess inventory). Review consumption rates periodically β seasonal production changes, throughput increases, or equipment ageing all shift what "normal" wear looks like.
6. Consider an Annual Maintenance Contract
For plants that want predictable maintenance budgeting rather than reactive procurement, an AMC bundles scheduled parts supply, pre-agreed pricing, and often a defined response time for emergency items into one contract. This shifts the planning burden onto the supplier and gives finance teams a predictable annual cost instead of unpredictable emergency spend.
7. Common Mistakes We See
- No documented list of critical spares β the knowledge exists only in one experienced technician's head
- Stocking based on what's cheap or easy to order, not what's actually critical to uptime
- No supplier relationship established until the moment of an emergency, when negotiating leverage is at its weakest
- Consumable parts sourced from multiple inconsistent vendors, making quality and lead time unpredictable
